Agent Pilots Die in the Lab: Why Deployment Eludes the Enterprise
Across the enterprise, the pattern is becoming painfully familiar: a promising agent pilot demonstrates impressive capabilities in a sandboxed environment, wins internal acclaim, and then quietly dies. Industry observers estimate that a majority of these pilots never reach full deployment, and the bottleneck is rarely the underlying model. The technology works; the organization around it does not.
The first and most stubborn obstacle is integration debt. A pilot can succeed in isolation, but production agents must reach into legacy CRMs, proprietary data warehouses, and authentication systems that were never designed for machine-to-machine interaction. Each API gap, each undocumented schema, and each brittle permission model becomes a custom engineering project. Pilots that were scoped for weeks stretch into quarters as teams discover that the agent's real job is not reasoning — it is plumbing.
Evaluation and Ownership: The Silent Killers
Compounding the integration problem is a fundamental evaluation gap. In a demo, success is visible and qualitative. In production, teams need quantitative guardrails: accuracy thresholds, latency budgets, and cost ceilings. Most enterprises lack the observability tooling to measure agent behavior against these metrics, and without them, risk-averse stakeholders refuse to sign off. The pilot becomes a permanent proof-of-concept, endlessly refined but never released.
Finally, there is the question of ownership. Agents blur the lines between software engineering, data science, and business operations. When a pilot succeeds, no single department feels empowered to own its ongoing maintenance, retraining, and governance. The result is a classic tragedy of the commons: everyone celebrates the pilot, and no one funds the product. Until enterprises treat agents as first-class software products with dedicated budgets, clear success metrics, and accountable owners, the gap between pilot and production will remain the industry's defining failure mode.
